Ok, looking in CoreUnits_Champs.xml, these are what the heroes can equip for weapons.
So, there are three heroes that have no weapons listed. We have 4 heroes who can use staves, 3 who use swords, 2 with bows, and 1 axe.

Thanks. I'd like to see a few more heroes with other weapon skills. Clearly Staves and Swords are the favorites and some staves double has ranged weapons. Having only one Axe hero makes me sad.
This does seem rather under-developed at the moment. I have both Silindros the Avenger and Slough the Boglord in my current game. Silindros is clearly intended as a melee character but can't equip any melee weapons. The only weapons I've found which he can use are bows, and not all bows. I'm not quite sure why he can use some bows but not others. Is he allowed to use bows which are not considered magical? Also, with the weapons as they currently are, being able to use swords is far better than being able to use axes. There are a dozen different types of sword, but I've only seen one axe. Are there missing weapons from the game? Are there missing weapon categories from the game? I have wondered if Silindros was supposed to use spears/ lances, but they don't currently exist.
I can vouch that there are different types of axes. I've found in-game several different types (at least four). But yes, it does seem like some things got missed.
This is Working as Designed for the moment. Hooking up all 7 Minor Heroes to have swappable weapons was going to be significant work, so we made the call before 1.0 and we decided our time was better spent elsewhere
I'd love to see it get implemented for 1.3 or 1.4 though...I'll bring it back up to Brad and the team!
It's not that they need swappable weapons, but that three of the heroes cannot use any weapons at all. It's a matter of simply adding something like:
I'm not sure whether it's "swappable" or not which is the issue at the moment. What I do know is that Silindros the Avenger can only equip bows in my current game. And his skill tree allows him to acquire an extra counter-attack... which is useless if using a ranged weapon.
His entire skill tree seems themed around hitting people with melee weapons (e.g. flank attack, charge), but he currently cannot equip a melee weapon. And that does seem rather odd.
So, I was thinking the Avenger should be a sword, the Boglord an axe. What do you think Ifris should be?
Avenger should be a sword (in the absence of spears or lances), Boglord might as well be an axe (so there is more than one hero who can equip axes). I've not seen Ifris the Engulfed; what does his skill tree look like? I assume he's not an obvious ranged or magic wielding hero? In which case currently the only two melee options are swords or axes. Swords are generally better than axes, but having said that, even being only able to use axes would be better than not able to equip anything at all!
It's a great game but it is now the 2nd month of 2016. What say you put in the code so that these heroes can equip weapons? Like sharpish?
Numerous units can't equip weapons - soldiers (other than Varda's bodyguard) can't equip swords, nor can knights or sentinels
